Airbnb裁員,如何在危機中維繫利害關係人?

不少企業因疫情被迫減薪和裁員,空間共享平台Airbnb也不例外的在上週宣布裁員1900,幾乎是1/4的員工。這個原本今年就要上市的獨角獸公司,受到疫情衝擊,大量用戶取消旅程及訂房,Airbnb宣布預留了2.5億美元承擔全額退費的費用。雖然努力自救推出線上體驗,讓關在家中的人們能透過網路連結彼此,也保有收入。

創辦人兼 CEO Brian Chesky 發出的一封信。雖然主要是裁員聲明,但展現了Airbnb的核心價值,不只是公關形象而已。比起大部分的美商,Airbnb這次的做法深得公司內外人的心。

I am going to share as many details as I can on how I arrived at this decision, what we are doing for those leaving, and what will happen next…

…While these actions were necessary, it became clear that we would have to go further when we faced two hard truths:

We don’t know exactly when travel will return.

When travel does return, it will look different.

While we know Airbnb’s business will fully recover, the changes it will undergo are not temporary or short-lived. Because of this, we need to make more fundamental changes to Airbnb by reducing the size of our workforce around a more focused business strategy.

表達公司所面臨的困難,清楚說明資遣的原因,並將思考決策過程還原,而不是耳語間推測的黑箱。目前公司已經受到疫情打擊,未來即使旅遊業復甦,營運模式可能也會不同。員工也知道被裁員不是因為自己能力不足,而是大環境影響,未來在另謀出入的時候也保有自信,是一個相當體貼舉動。

Within the next few hours, those of you leaving Airbnb will receive a calendar invite to a departure meeting with a senior leader in your department. It was important to us that wherever we legally could, people were informed in a personal, 1:1 conversation. The final working day for departing employees based in the US and Canada will be Monday, May 11. We felt Monday would give people time to begin taking next steps and say goodbye — we understand and respect how important this is.

被裁員的員工可以跟主管有一對一的對談,從被通知裁員到真正的離職日,被裁的人有一週的時間可以消化跟面對,不論是誰都也有一點時間跟同事好好道別,不是被掃地出門,也不讓留下來的人困在迷霧裡。

對未來可以有不確定性,但是抉擇沒有不確定性。

這是一封很真誠的信,在這麼艱困的時候還是有公司領導者很努力的照顧員工。知識工作者越來越重視公司理念,希望公司能夠與自己理念相合,因為知道自己擁有談判權利。因此許多科技巨頭的政策或多或少都受到科技影響。在帶領知識工作者時,帶人不如帶心。其他利害關係人會對這間公司產生信任感,成功維持了Airbnb的價值。

這封裁員信可以做為一個公司的領導者面臨危機決策時的一個參考範例。
